Email Marketing: The Channel With the Highest ROI Businesses Are Still Getting Wrong

    By james kJuly 31, 2026

Why Email Outperforms Every Other Channel

Email marketing consistently produces higher ROI than any other digital marketing channel — $36–$42 return per $1 spent, depending on the industry and the study — for reasons that are structural rather than circumstantial. Email reaches subscribers directly without algorithmic gatekeeping (no platform decides who sees the message based on engagement metrics); the subscriber list is owned by the business rather than rented from a platform; and subscribers who’ve explicitly opted in have demonstrated higher intent than users reached through advertising. These structural advantages make email the most reliable channel in a business’s marketing mix.

The gap between email’s potential and most businesses’ email marketing performance is substantial. The median email open rate across industries is approximately 21%, meaning nearly 80% of emails sent to opted-in subscribers go unread. The businesses producing above-median open rates consistently share specific practices: relevant segmentation so each subscriber receives content matched to their interests and stage, compelling subject lines that create genuine curiosity or relevance, consistent sending cadence that builds expectation, and content that recipients find valuable enough to prioritise reading.

List Building That Produces Engaged Subscribers

The source of email subscribers determines their engagement: subscribers who opted in because they genuinely want the specific content the newsletter promises open at higher rates and convert at higher rates than those who opted in for a discount, a contest entry, or because a field was pre-checked. Building a smaller list of genuinely interested subscribers produces better business outcomes than a large list of disengaged recipients who depress open rates and increase spam complaints.

List building tactics that produce engaged subscribers: content upgrades (downloadable resources that add value to specific content, available in exchange for email address), free courses or email series that deliver the learning a specific audience wants, waitlist access to something the audience specifically wants to join, and community features that require email registration to participate. Each of these creates an explicit value exchange where the subscriber understands what they’ll receive and has made a deliberate decision to receive it.

Subject Lines: The 50% of Email Marketing That Determines Whether the Other 50% Matters

The email subject line determines whether the email is opened or ignored — the best email in the world produces no value if it’s never opened. Subject lines that consistently produce above-average open rates share characteristics: they create curiosity without being cryptic, they make specific promises rather than vague implications, they’re short enough to read completely in the inbox preview, and they’re relevant to the specific subscriber segment receiving them.

The subject line testing practice that improves open rates over time: A/B test subject lines for every significant send (most email platforms offer this automatically), define clearly what a ‘win’ looks like before the test (open rate, not click rate, for subject line tests), send the winning version to the remainder of the list, and document the patterns in what wins. Over time, these accumulated tests reveal which subject line approaches work for the specific audience and produce a pattern library that makes future subject lines more consistently effective.

Segmentation: The Practice That Transforms Email Performance

Sending the same email to every subscriber on a list produces lower average engagement than sending different emails to segments based on what each segment has indicated they care about. A retail business with customers who’ve purchased outdoor products and customers who’ve purchased kitchen products should be sending different product recommendation emails to each segment; the customer who’s bought outdoor products won’t be served well by kitchen recommendations, and vice versa.

The segmentation approaches with the most consistent performance improvement: segmenting by engagement level (recent openers receive different content than subscribers who haven’t opened in 90 days), by purchase history or product category interest, by position in the customer journey (prospect versus customer versus repeat customer), and by explicitly stated preference (allowing subscribers to choose the content and frequency they want). Each of these segmentations allows more relevant content delivery, which improves engagement metrics and business outcomes simultaneously.

Automation: The Sequences That Deliver Value Without Ongoing Work

Email automation — pre-written sequences triggered by specific actions or timelines — delivers relevant messages at the moments when they’re most useful without requiring manual sending. Welcome sequences, onboarding series, win-back campaigns for lapsed customers, post-purchase follow-ups, and re-engagement campaigns for inactive subscribers all work automatically once set up and continue working without ongoing attention.

The automation that produces the most consistent revenue per dollar of setup investment: post-purchase sequences that guide new customers to successful use of what they bought (reducing returns and increasing retention), abandoned cart sequences for e-commerce (typically recovering 5–15% of abandoned carts with the right timing and copy), and lead nurturing sequences that move prospects from initial interest to purchase consideration through progressive education about the problem the product solves. These automations work while the business team focuses on other activities — the definition of high-leverage marketing infrastructure.
